A Gantt chart is a bar chart of your project schedule: activities are listed down the left-hand side, dates run across the top, and every task appears as a horizontal bar positioned by its start and finish dates. In one picture it answers the three questions every stakeholder asks — *what are we doing, when, and are we on track?*

Named after Henry Gantt, who popularised it in the 1910s, it has survived a century of project management fashions for one simple reason: humans read timelines far better than tables of dates.

Why the Gantt chart still matters

A schedule buried in a spreadsheet hides its own problems. A Gantt chart exposes them. Overlaps, dependencies, and slippage become visually obvious, so you can spot a bottleneck before it becomes a missed deadline. It is also the fastest way to align a team and brief a sponsor without a spreadsheet marathon — you point at a bar and everyone understands.

Used well, a Gantt chart gives you:

  • A shared mental model of the plan for the whole team.
  • Dependency awareness — you can see that testing can't start until the build is done.
  • Early warning — when one bar slips, you can see what it drags with it.
  • A reporting artifact leadership actually reads.

The anatomy of a Gantt chart

  • Tasks / activities — the rows, ideally grouped under summary bars (phases).
  • The timeline — days, weeks or months across the top.
  • Bars — length shows duration; position shows start and finish.
  • Dependencies — arrows linking a task to the one it relies on (finish-to-start is the most common).
  • Milestones — diamonds marking key events (approvals, go-live) with zero duration.
  • % complete — shading inside a bar to show progress.
  • The baseline — the original approved plan, shown alongside actuals so variance is visible.

A worked example

Imagine launching a marketing website:

*Discovery (Wk 1) → Design (Wk 1–3) → Build (Wk 3–6) → Content (Wk 4–6) → Test (Wk 6–7) → Launch (Wk 7).*

On the chart you can immediately see that Content runs in parallel with Build (a deliberate overlap to save time), that Test depends on both Build and Content finishing, and that Launch is a milestone gated by Test. If Build slips a week, the bars visually push Test and Launch to the right — the impact is obvious without recalculating anything.

How to build a Gantt chart that works

1. Start from the WBS, not a blank timeline. Decompose the scope into deliverables and work packages first, then schedule them. A Gantt chart of undefined work is just decoration.

2. Estimate durations and sequence the work. Decide what must happen before what.

3. Add dependencies so a slip in one bar visibly moves the next — this is what makes the chart predictive rather than pretty.

4. Mark milestones for the moments stakeholders care about.

5. Assign owners so every bar has a name against it.

6. Baseline it, then update actuals regularly. A Gantt chart is only useful if it reflects reality.

Best practices

  • Keep the level of detail readable — schedule work packages, not every two-hour task.
  • Review and update it on a fixed cadence; a stale Gantt chart quietly becomes fiction.
  • Use colour sparingly and consistently (e.g., by workstream or by health).
  • Watch the critical path — the longest chain of dependent tasks — because that's what actually sets your end date.

Common mistakes to avoid

  • Over-detailing. A chart with 400 micro-tasks is unreadable and unmaintainable.
  • Never updating it. An out-of-date plan is worse than no plan because people still trust it.
  • Ignoring resources. Two bars overlapping is only "free" time if the same person isn't on both.
  • Treating it as a contract. It's a living forecast; expect to re-plan.
