About the Communication Matrix template

A Communication Matrix maps who needs what information, when, how, and from whom across a project. It turns vague stakeholder expectations into a defined schedule of reports, meetings, and updates, reducing the missed hand-offs and duplicated messaging that erode trust. Documenting channels and frequency up front keeps escalation paths clear and prevents stakeholders from feeling under- or over-communicated to.

It's part of My QMS, MyPMP's Quality Management System: fill it in online, personalize it with your name and logo, then export a clean, branded PDF. Your work auto-saves in your browser.

When to use a Communication Matrix

  • β–ΈDuring project initiation, alongside the stakeholder register, to plan engagement before delivery starts
  • β–ΈWhen a project spans multiple teams, sites, or external vendors with differing reporting needs
  • β–ΈBefore a major phase gate or steering committee cycle to confirm reporting cadence
  • β–ΈWhen stakeholder complaints signal information is arriving late, inconsistently, or to the wrong audience

Tips & common mistakes

  • πŸ’‘Set frequency by stakeholder influence and information needs, not by convenience β€” a sponsor and a delivery team rarely need the same cadence
  • πŸ’‘Name a specific owner for each communication; 'the PM' as default sender is where updates quietly get dropped
  • πŸ’‘Review the matrix at phase transitions, since audiences and their needs shift as the project moves from planning to delivery to closeout

How it works

  3. 3. Export β€” print to PDF, or become a member to white-label and sync across devices.

FAQ

How is a Communication Matrix different from a communication plan?οΌ‹

The communication plan is the broader strategy covering objectives, principles, and governance, while the matrix is the tabular detail within it β€” the specific grid of audience, message, channel, frequency, and owner.

How often should a Communication Matrix be updated?οΌ‹

Review it whenever the stakeholder register changes and at each phase gate; on longer programmes a quarterly check keeps channels and frequencies aligned with current needs.

Who is responsible for maintaining the Communication Matrix?οΌ‹

The project manager typically owns and maintains it, but each row should name the individual accountable for producing and sending that particular communication.
